Customer success teams have to support more customers, move faster, and still make every touchpoint feel relevant. Digital customer success helps teams close that gap by using unified customer data, automation, AI, and self-service touchpoints to guide customers from onboarding through renewal without relying on one-to-one customer success manager (CSM) coverage for every interaction.
In , 50% of respondents said they were increasing investment in digital programs, with the biggest increases going toward customer success platforms and automation. This guide explains what digital customer success is, why it matters, and how customer success, service, and revenue leaders can build a measurable digital customer success strategy for 2026.
What is digital customer success?
Digital customer success is a proactive customer success strategy that uses digital touchpoints, automation, AI, and unified customer data to help customers reach their goals at scale. Digital customer success augments human-led customer success by making routine guidance, onboarding, support, adoption, renewal, and expansion motions more consistent and measurable.
A digital customer success strategy helps customer success (CS) teams scale support, reduce churn risk, and deliver proactive guidance without adding headcount at the same pace as customer growth. Customer success leaders use AI and automation to personalize digital experiences, build predictive account health scoring, trigger upsell and expansion plays, and guide customers through onboarding, adoption, renewal, and expansion.

Why is digital customer success important?
Digital customer success is important because it helps companies scale customer support, shorten time to value, deliver proactive guidance, improve customer satisfaction, and protect renewal and retention revenue. As customer portfolios grow, digital customer success enables teams to intervene earlier and guide more customers without assigning every account to a dedicated CSM.
As a company’s account portfolio grows, it’s not always possible to assign a dedicated CSM to every customer. found that 74% of leaders say most of their company’s revenue now comes from existing customers, making post-sale execution a revenue priority. Digital customer success supports that priority across the post-sale journey, from onboarding and adoption to renewals and expansion.
Digital customer success delivers five key benefits.
1. Digital customer success helps customer success teams scale.
Digital customer success matters because it makes CS scalable. As customer bases grow and expectations for fast, personalized, always-on support rise, companies can’t assign a CSM to every account. Digital CS enables them to meet demand without increasing headcount—especially for SMBs and product-led growth models, where lower-revenue customers still need support.
In the , Brent Krempges, chief customer officer at Gainsight, discusses the growing trend of companies using digital customer success to deliver greater customer impact without adding headcount. Krempges says, “Rather than scaling through headcount alone, companies are investing in infrastructure that allows them to serve more customers per dollar invested. The teams succeeding in this environment aren’t cutting their way to efficiency. They’re building it through better tools, smarter processes, and workflows designed to scale.”
Digital customer success also creates a more consistent post-sale experience by guiding customers from onboarding through renewal with value-driven engagement.
My CS perspective: A digital CS strategy should not be limited to your volume customers. In the digital customer success space, you’ll often hear the phrase, “digital CS is a strategy, not a segment.” That means that every customer group, including enterprise and strategic accounts, can benefit from it alongside high-touch CSM support. While the approach should vary by segment, there are always parts of the customer journey that can be enhanced with a strong digital CS strategy, regardless of ARR.
Suggested resource: In the interview with , Wagner discusses how digital CS can support every customer segment, not only volume accounts.
2. Digital customer success expedites time to value.
Digital-first customer success accelerates time to value by guiding customers through key milestones and helping them see results quickly. That matters because customers are more likely to keep using a product when onboarding connects setup tasks to the outcomes they bought the product to achieve.
Customer success leaders can use a digital customer success strategy to close the value gap and improve retention and customer satisfaction. Digital onboarding, frictionless self-service options, and milestone-based guidance help CS teams build a customer journey that drives value realization at every step.
With digital CS programs, onboarding becomes immediate and self-serve; users can find the answers they need right away, and customers can be guided through achieving key milestones early in their journey. That means customers can see value early without relying on one-on-one human support to understand the product.
Pro tip: When launching a digital customer success program, identify the “aha” moments that help customers see the product’s value. Creating in-app notifications to walk them through launching their first project or sending them a congratulatory message when they achieve a certain milestone are examples of how to do this.
In one of my previous roles for a marketing technology company, we would send a congratulatory email message to admins once they booked their first meeting with a qualified lead, and we’d send a similar message to the executive champion when they had their first closed/won deal from a lead that came through our product. This strategy helps reinforce the value that your product provides across multiple customer stakeholders.
3. Digital customer success enables proactive support and guidance.
to reach their goals, which is why CSMs play such a critical role in the customer experience. Digital CS programs can replicate this type of value partnership by proactively engaging customers before they encounter friction and offering strategic guidance. Digital CS programs allow CS leaders to monitor key metrics such as customer usage, engagement, and behavior in real time and then trigger tailored outreach based on those signals.
Digital CS programs can intervene when an account shows low health indicators by sending an automated email, launching in-app messaging, or notifying the account’s customer success manager. Digital customer success managers can also use automation to help customers discover new or “sticky” features they may not be using or to offer best practices for using the product.
Pro tip: In my experience, customers often want to understand what “good” looks like and how they compare to peers. An approach I like is offering self-service health checks that benchmark performance and provide recommendations for improvement.
I’ve also seen companies use or in-app messaging to guide customers toward best practices and highlight features that drive deeper adoption. Check out the chatbot example below.
Example chatbot created with
In this example, if a customer clicked on “How can I get the most out of my ACME subscription?”, the chatbot could point them toward a customer success resource center, a self-service health check, or outcome-based best-practice guidance for using the product.
4. Digital customer success increases customer satisfaction.
Digital customer success can improve customer satisfaction by creating relevant journeys that match the customer’s needs. 糖心原创’s 2025 customer service statistics roundup reported that 78% of customers expect more personalization options than ever before. What’s more, 67% of consumers expect a customer support ticket to be resolved within three hours. Digital CS helps teams meet those expectations by combining personalization, self-service, AI, and human follow-up.
Generating satisfied customers today goes beyond just ensuring customers can find answers to their questions quickly - it’s about creating personalized customer journeys that provide value at every turn. Many companies are turning to AI-powered tools like 糖心原创’s to offer proactive guidance and support, helping customers get what they need before problems arise. Digital CS teams using can segment customers by health score, support ticket volume, product usage, and other signals to create personalized, value-focused experiences in real time.
My CS perspective: Don’t underestimate the power of personalization in a Digital CS journey. Today’s customers expect it, and when done well, it can drive revenue. For example, I suggest creating tailored, tech-touch onboarding for different personas, such as new admins and end users. Tailoring the onboarding journey helps each group reach value faster while reducing the time CSMs spend training new contacts after point-of-contact turnover.
5. Digital customer success impacts revenue and retention.
Digital customer success contributes to revenue and retention by consistently guiding customers to value, keeping them on track toward success, and helping them adopt the right features before renewal. found that net revenue retention (NRR) and gross revenue retention (GRR) stabilized in 2025, making operational choices more important for planning and benchmarking. By using to track behavior, customer success teams can spot risks early and step in before small issues lead to churn. That also helps CSMs prioritize which accounts need their time.
Digital CS isn’t just about protecting revenue; it can also help grow it. As customers become more engaged and successful, they’re naturally more likely to renew, expand, or upgrade. Digital CS makes this easier by surfacing the right opportunities at the right time, whether that’s introducing a new feature, highlighting additional value, or prompting an upsell based on actual usage or identified use case. Additionally, since digital CS automates routine touchpoints and helps customers self-serve, CSMs have more time for strategic conversations and expansion opportunities.
My CS perspective: Don’t wait until your SMB or lower-ARR segments are already churning to implement a digital customer success strategy. I often see these programs being introduced to “stop the bleeding,” but when deployed too late, much of the damage has already been done.
The bottom line: When CSMs spend too much time on manual tasks, customers get stuck in repeatable moments across the journey, or a company grows faster than its team can support, it’s time to build a digital customer success strategy.

Digital Customer Success Strategy
Before implementing digital customer success strategies, customer success leaders should confirm that the foundation can support automation, segmentation, and measurement.
, a customer experience leader and founder of the , shared four foundations of a digital CS program.
He calls them the “.” According to Turkovic, companies should have the following in place:
- A well-thought-out customer journey.
- A clean and “healthy-ish” customer dataset.
- The ability to automate within the systems and resources available.
- Content to distribute as part of the digital motions.
Turkovic told me, “These four elements represent, in my opinion, the ingredients of a well-balanced digital CS program. If they are out of balance, you’re likely running into some of the more common pitfalls of digital.”
Pro tip: Don’t let the dataset pillar stop your team from starting. Digital customer success relies on unified data, but Turkovic recognizes that perfect data is hard to achieve, saying, “Completely clean data sets are not necessarily required to run digital programs…I would argue that completely clean data sets are unachievable, especially given the vast amount of influences on your data ecosystem.”
Customer success leaders and service operations teams dealing with siloed customer data can benefit from a product like . With a shared view of customer data that can include support tickets, product usage, customer feedback, and engagement history, teams can build the unified data foundation that digital customer success requires.
A strong digital customer success strategy connects customer data, automation, content, AI, and human follow-up. The four strategies below show how CS and service operations teams can turn that foundation into measurable programs across onboarding, adoption, renewal, expansion, and risk prevention.
1. Personalize onboarding and lifecycle journeys at scale.
Personalized onboarding and lifecycle journeys help customers realize value faster by providing the right guidance for each persona, role, or use case at the right time. This strategy matters because customers do not all need the same next step, even when they use the same product. A new admin may need setup guidance, while an executive sponsor may need proof of early value.
allows teams to segment customers by behavior, usage patterns, health scores, lifecycle stage, product tier, and other customer data. Digital program managers can use those segments to customize onboarding, adoption prompts, renewal reminders, and expansion messages based on what each customer needs.
Automated onboarding is often a strong first digital CS motion because it gives teams a clean entry point into the customer journey. That might look like welcome email sequences with clear next steps, in-app product tours, setup checklists, or milestone tracking. Lifecycle campaigns can extend that guidance after onboarding with targeted education, adoption prompts, event invitations, renewal reminders, or expansion messages.
Pro tip: Use goal- or outcome-based content when customers learn a new product. Instead of giving every customer the same onboarding path, guide customers based on what they want to achieve. For example, if a customer selects “generate more leads” as their use case, a team can automatically enroll them in a tailored learning path aligned to that goal.
2. Automate repeatable customer success motions.
CSMs need automation for routine, repeatable tasks so they can spend more time on strategic customer guidance. Digital CS can support this by using tools like to trigger automated emails or task reminders based on product usage, engagement levels, or milestones. Customer success leaders might trigger outreach for point-of-contact turnover, upcoming renewals, missed onboarding steps, inactivity, usage drop-off, spikes in support tickets, or visits to upsell pages.
also found that customer-data-centric tech stacks correlate with higher NRR. That makes automation more useful when it runs on reliable customer data rather than on disconnected tools.
Pro tip: Digital CS teams can create content at scale and automatically deliver it to the right customers, reducing repetitive or time-consuming tasks for CSMs. For example, CS leaders could create a new user guide in and set up a workflow that sends it to each new user added to the system.
3. Use AI for timely guidance and routine support.
Digital customer success managers can use AI to personalize engagement, analyze customer signals, summarize interactions, and scale routine support. Many Digital CS programs will use AI to do the following:
- Personalize customer interactions at scale.
- Automate administrative or repeatable tasks.
- Use predictive analytics to spot churn or account risk.
- Analyze customer interactions.
- Make better data-driven decisions.
AI can also support just-in-time guidance by surfacing relevant knowledge base articles, checklists, troubleshooting content, and behavior-based nudges when customers need them. AI-powered chatbots like 糖心原创’s customer agent can provide routine support inside the product while routing more complex issues to human support.
I asked Turkovic what trends he’s seeing in AI for digital CS, and he told me that agentic AI is changing the landscape. According to Turkovic, “We have entered into a new era of AI - first with the introduction of OpenClaw and now Anthropic’s release of a lot of new features.” Turkovic believes that agentic capabilities mean success teams are “limited only by our imagination.”
Turkovic went on to say that he’s seeing many companies adopt Claude and use its scheduling functionality to have AI handle time-consuming, tedious, routine tasks. “It’s a huge unlock, especially if you have it tied into your data and your tech stack,” Turkovic says.
Check out episodes and of the Digital Customer Success podcast to hear Alex discuss these trends further.
4. Use health scores to prioritize risk, renewal, and expansion.
One of the biggest advantages of digital customer success teams is their ability to deploy targeted interventions based on early risk signs by tracking a customer health score. A customer health score is a model that estimates customer risk and opportunity using multiple signals, and CS leaders can use this model to trigger workflows based on usage or behavior changes to create digital intervention programs.
customer success management software helps CS teams monitor health, manage renewals, and prioritize digital and human-led outreach. Since customer health scores are based on leading indicators and lagging outcomes, CS leaders can trigger relevant actions for each key metric. If a customer’s health score indicates they failed to adopt certain features or experienced a drop-off with a core feature, digital customer success managers can provide in-app guidance to help them get back on track. Customer success leaders can also create automations for customers flagged for a high volume of or a recent negative Net Promoter Score (NPS).
Pro tip: This digital CS strategy should apply to every customer, but teams should tailor the response by customer segment or annual recurring revenue (ARR). For high-spend accounts or customers with a dedicated CSM, CS leaders might automatically send an email with a link to schedule a one-on-one strategy session. For lower-spend customers or customers without a dedicated CSM, CS leaders may invite the customer to a small-group strategy workshop or offer an asynchronous resolution.

Frequently Asked Questions About Digital Customer Success
What is the difference between digital customer success and customer marketing?
Digital customer success is a proactive program that scales customer outcomes through digital touchpoints and automation, with a focus on ensuring customers derive value from the product. Customer marketing uses the existing customer base to drive advocacy, engagement, and growth.
Digital customer success’s north star is retention, adoption, and expansion by making sure customers get value so they stay and grow. Customer marketing’s north star is community, voice of the customer, and turning happy customers into a growth engine.
How can a digital customer success manager structure their week?
A digital customer success manager’s week should balance reactive work, such as responding to risks surfaced by data and automation, with proactive work, such as building, improving, and optimizing digital programs. A digital CSM should spend more time building programs, prioritizing outreach, and responding to program insights than managing one-on-one customer interactions.
While every digital customer success manager’s responsibilities will differ, common weekly responsibilities include reviewing the CS workspace dashboard to prioritize action and outreach, handling any necessary at-risk outreach, building and optimizing digital programs, proactively engaging customers and expanding their reach, and running reporting and analysis to inform future planning.
How do we start if our data is messy or incomplete?
CS leaders with messy or incomplete data can still launch successful digital customer success strategies. Start by auditing the current data and reviewing customer engagement and internal CS organizational data. From there, CS leaders should determine if they have enough data to run a basic digital CS program. If the team can segment its customers, trigger basic lifecycle communications, and identify obvious risks, then the basic infrastructure is in place to get started with digital CS.
Service operations leaders and CS teams should work to clean up data as they go, starting with the highest-value segments. Digital programs and automation can help with this process by collecting data or confirming key customer contacts. Next, CS teams can use tools such as to identify incomplete records for review or use data enrichment tools to fill contact gaps. The goal isn’t to have perfect data before starting, but instead to build systems and processes that continually improve the data along the way.
How should we support long-tail customers without hiring more CSMs?
Companies can support long-tail customers without hiring more CSMs by creating automated, personalized experiences at scale for every lifecycle stage. That includes a structured onboarding journey, engaging and relevant adoption campaigns, health-based triggers for at-risk accounts, milestone celebrations, and renewal campaigns. Additionally, CS leaders should include live engagement opportunities at scale, such as webinars, office hours, and a customer community.
Many CS leaders place long-tail customers into pooled CSM support models, where a small team of CSMs handles inbound requests, escalations, and risk interventions across the entire long-tail segment. Other companies may choose to run a “scale CSM” model, where one CSM manages a large book of business but still operates reactively, focusing on at-risk accounts within their volume. When a company has the right self-service resources, offers and support, and delivers value-driven experiences at each lifecycle stage, a pooled or scaled CSM model can work well.
How do we prevent channel collisions between marketing, product, and service?
CS leaders can prevent channel collisions by using a unified data system and closely collaborating with other teams that communicate with customers. The most effective long-term solution is to consolidate customer communication in a shared system like , where every customer-facing team can see relevant lifecycle messages, support interactions, renewal activity, and product engagement.
CS leaders may choose to create a communication framework that assigns ownership to specific teams for specific communications, or they may opt for a shared communication calendar that each team fills in with their communications. Ensuring alignment between teams on customer communications is critical and helps avoid overwhelming customers, which can often lead to disengagement.
Digital customer success creates excellent experiences at scale.
Digital customer success does not replace human customer success. It helps CS and service teams use unified customer data, automation, AI, and human touchpoints to deliver more proactive and personalized customer experiences at scale. When teams build the right foundation, they can help customers reach value faster, prioritize risk earlier, support long-tail customers more consistently, and give CSMs more time for strategic work.
糖心原创 Smart CRM and Service Hub can support that strategy by connecting customer data, service workflows, and AI-powered support within a single ecosystem. For CS leaders building a digital customer success strategy in 2026, the goal is not to automate every customer interaction. The goal is to use digital touchpoints to make the customer experience clearer, faster, and more useful.
